The Data Ecosystem Maturity Model by AllChiefs
AllChiefs has developed a Data Ecosystem Maturity model. This model gives organisations insight into their maturity level in relation to data-driven work; the maturity level of the data ecosystem. This offers a good starting point for digital transformation, assessing business processes and provides insight into opportunities and threats. When the maturity level of business units is clear, one is able to identify strengths, areas of improvement and opportunities. By prioritising these, we work towards the next level of maturity. A maturity level assessment thus helps in determining the strategy and defining a growth path. A maturity level assessment is suitable for broader application. In addition, the model is also suitable for benchmarking within the market or to assess progress in relation to objectives.
HOW?
To determine the maturity level of an organisation, we look at three different components.
- People & Teams: roles, knowledge & experience and responsibilities in the organisation
- Data Architecture: technology needed, storage, quality and use of data
- Business Strategy & OGSM: objectives, strategy and management control
We analyse these three components at various points for a complete picture of the current situation. We look at the complete ‘Data Ecosystem’, which is the collection of strategy, infrastructure, analyses, stakeholders, applications and people used to collect and process data and the way in which they are managed.

So we look at the strategy and objectives, the core values, the knowledge and experience of the employees, the extent to which different teams cooperate with each other, the current data infrastructure & architecture, etc. From this information, we define not only the opportunities that are there for the taking – the low hanging fruits – but also long-term benefits and ‘must haves to grow’. We share our findings, assessment and advice in a concise, applicable report. This report consists of an assessment of the current maturity level and an action plan for further growth.
Five phases of Data Ecosystem Maturity
AllChiefs distinguishes five stages of maturity. The further a company is in the model, the better the data ecosystem of the organisation is connected. As a result they are better able to work in a data-driven way and are thus better prepared for the future.
