Organisations don’t execute strategy; they execute the organisation they have designed – and performance follows

Performance is designed, not managed. Learn how organisations can align strategy, leadership, catalysts, and organisational drag to turn energy into customer value.

Most organisations have capable people and a clear strategy. Yet decisions take too long, initiatives stall, and too little energy ever reaches the customer. Leaders then reach for the familiar fixes: another initiative, a new leader, a bit more pressure on the team. It rarely works because poor performance is rarely a people problem. Every organisation is designed to produce exactly the level of performance it currently gets. Poor performance is usually organised.

At AllChiefs, we believe performance is not something to be managed. It is something to be designed. We define performance as the amount of organisational energy that reaches the customer. Most organisations have plenty of energy. What sets the exceptional ones apart is how much of it actually arrives.

That is the idea behind the AllChiefs Performance Equation. Direction focuses the energy. The catalysts enable it. Leadership mobilises it. Organisational Drag wastes it.

Direction starts with choice. Every organisation has more opportunities than resources, so strategy comes down to deciding what you will stop doing. Without shared direction, energy still moves, just in directions the customer will never see.

The Operating Engine turns direction into execution. It consists of four components: Work, People, Structure & Systems, and Culture. When these reinforce one another, three Catalysts emerge: Autonomy (from permission-seeking to ownership), Collaboration (from department optimisation to shared outcomes) and Resilience (from rigid plans to adaptive execution). Once the Catalysts are in place, they sharpen the engine that produced them.

Then there is the force every organisation creates, whether it likes it or not: Organisational Drag. Friction, Resistance, Complexity, and Capability Gaps quietly slow execution. Drag also compounds, as every unresolved constraint adds to the cost of the ones already there. High performers make removing it a daily habit.

And then there’s leadership, which amplifies everything else. Strong leadership strengthens every part of the equation; weak leadership weakens all of it. Our favourite test for leaders? Would your organisation keep performing if you stepped away for a month? Ownership tends to disappear gradually. Organisations design it away, one approval at a time.

So where do you start? With diagnosis. Our six-step approach moves from symptoms to root causes, and from root causes to interventions that remove them. Each step answers one leadership question: What has changed? Where is performance falling short? How is the organisation designed today? Where does it work against itself? What should we redesign? And where do we start? Some steps will feel obvious, but those often matter most. Experience creates assumptions, and assumptions create blind spots.

Performance is built through hundreds of deliberate choices, made every day. Just like eating an elephant: one bite at a time.

So, if you want: faster decisions, clearer ownership, less energy lost in coordination, and more value reaching your customer…
You need: a clear direction, an aligned Operating Engine, leadership that designs the conditions for performance, and the discipline to keep removing Organisational Drag.

We help you design that organisation and make the change stick once you do. Because at AllChiefs, our aim is simple: to make you Chief of your own transformation.

That is why we launched our Performance Playbook: grounded in practice, focused on what works, and built for leaders who want to design how their organisation performs.
